WPP Media believes brands need to look beyond e-commerce as a sales channel and use commerce platforms as spaces for testing ideas, understanding consumers and driving innovation.

In its new playbook, From Concept to Scale: The Commerce-First Launch Playbook for India, WPP Media argues that product launches are increasingly being shaped by real-time consumer behaviour observed across marketplaces, quick-commerce platforms and retail media networks.

According to the agency, these platforms can help brands identify demand, test concepts and gather consumer feedback before investing heavily in a nationwide launch.

Sairam Ranganathan, head of commerce at WPP Media India, says the playbook was created to support clients at different stages of commerce maturity. Drawing on client experiences, partner inputs and industry research, the guide is designed as a practical framework for brands looking to build commerce-led growth strategies.

A key idea behind the playbook is the growing importance of behavioural data. Instead of depending only on surveys or stated consumer preferences, brands can observe what shoppers search for, click on, abandon, review and ultimately purchase or repurchase.

Ritika Taneja, senior vice president of e-commerce at WPP Media India, says commerce has evolved into a strategic environment where brands can identify market gaps and uncover new commercial opportunities.

This approach allows companies to explore potential products and validate demand in live commerce environments before scaling them. Reviews, repeat purchases, sales performance and profitability can provide additional evidence about whether an idea has genuine market potential.

The shift is also influencing advertising investments. Commerce platforms provide brands with access to more precise purchase signals, allowing marketers to identify specific shopper groups and connect media spending more directly with sales outcomes.

Quick commerce is playing a particularly important role in this transformation. Ranganathan points to FMCG categories where quick commerce has grown from a relatively small contributor to becoming a major part of overall sales. As these platforms expand their geographic reach and product assortment, they are becoming an increasingly important growth channel.

The opportunity is not limited to major metropolitan markets. E-commerce is also bringing more first-time shoppers from smaller cities and towns into organised digital commerce. These new consumers are generating valuable behavioural data that can help brands understand demand and plan expansion into new markets.

As commerce becomes more central to marketing, brands are also broadening the way they measure success. Beyond return on ad spend and immediate sales, marketers are increasingly considering customer acquisition, repeat purchases, brand building and geographic expansion.

AI is another major component of this evolution. WPP Media sees artificial intelligence becoming increasingly integrated into commerce, covering areas such as consumer insights, planning, campaign activation, optimisation and measurement.

The broader message from WPP Media is clear: commerce is no longer simply the final step in a product journey. It is becoming an important source of consumer intelligence, experimentation and innovation—helping brands move from developing products first and finding demand later to identifying demand and building around it.
